Today, we talk about a topic: collaboration mechanism.
If a company wants to do big things, it must have a very efficient collaboration mechanism.
What collaboration mechanism?
I summarized this collaboration mechanism into five steps:
1. Set goals.
2. Carry the goal.
3. Watch the process.
4. Keep the bottom line.
5. Award results.
Let’s talk about them one by one.
1. Set goals.
The goal is to form a basic distributed collaboration network.
What is a distributed collaborative network?
Let me give you an example.
The general sent a regiment to capture a certain hill before 3am.
To capture a certain hill before 3 am, this is the goal set by the general for the regimental commander.
Then you said, for the regimental commander, is there a difference between attacking at 3am or 5 am?
If it was captured at 5 AM, wouldn’t it be considered complete? Anyway, I took the top of the mountain, right?
It doesn’t sound like anything wrong.
However, what the regimental commander may not know is that the general asked him to attack before 3 am because the large troops had to pass this hill at 3:30 am.
If he can’t attack before 3 in the morning, the large forces cannot pass.
Therefore, if the regimental commander changes the target privately and only takes down the hill at 5 am, then the general’s entire plan will be disrupted.
For an organization, all goals are for higher-level collaboration.
A big goal is the aggregation of countless small goals.
The goal is to form a distributed collaborative network.
Setting goals means that team members give each other their backs.
Therefore, setting goals for everyone is a prerequisite for an organization to collaborate.
2. Carry the goal.
After setting the goal, someone must be able to carry the goal.
What is the goal?
The meaning of carrying a goal does not mean that the goal can be completed or not, but that it must be completed.
Sometimes, there will be difficulties and the goal may not be achieved. What should I do?
Then you have to know that once you have set your goal, there are only two occasions to express difficulties.
The first occasion is when the target is received.
When accepting the goal, if you assess that you cannot achieve the goal, you must express in time:
Sorry, although I really want to make a military exploit, I can’t take this task because I really can’t complete it.
Then everyone can immediately think of a way to see whether it is to change goals or replace people.
But no matter what, once you judge that you can’t accomplish this goal, you must express it as soon as possible.
Taking the next goal that cannot be achieved, and ultimately not achieving it, is actually greater than the loss caused by not taking it.
Therefore, if you fail to complete it, you can skip it, but if you take it, you must do your best to complete it.
The second situation where you can express difficulties is when you accomplish your goals.
For example, in a certain talent show, after an actor performed, the judges said that you can’t perform well and you have no talent.
The actor said that I have been under a lot of pressure in the past two days and have not slept well for several nights.
Then, the judges said something that I particularly liked.
He said, who is not under pressure? Your pressure is great, the judges are also stressed, and the others are also stressed. You said that you are under pressure and you are in difficulties. When should this matter be discussed? It should be when you are standing on the podium, at least when you have completed the performance well, and treat these difficulties as tidbits. You can’t say when this thing is not done, oh sorry, it is really difficult, this is wrong.
These difficulties are all excuses for not doing well.
Therefore, the difficulty of expression should be placed when the goal is completed and successful, not when it is not done or failed.
So, what should I do if I find it difficult to implement the goal?
You should be aware of these difficulties at the earliest, and then take the initiative to find resources and find solutions.
This is called carrying a goal.
3. Watch the process
After someone has set the goal, the next step is to watch the process.
What is the staring process?
Everything is explained, everything is settled, and everything has a response.
This is called the staring process.
Anything, as long as it is brought up, can never disappear.
There are only two ways to end this matter, the first is to be completed, and the second is to be canceled by the initiator.
If one thing continues to be accounted for and disappears without anyone asking, then your collaboration mechanism is ineffective.
The essence of staring at the process is to put a closed loop on anything. There must be an end if there is a beginning, so as to avoid falling into the sea.
4. Keep the bottom line
When starting a business, companies are driven by values.
What can be done and what cannot be done are all influenced by the founder’s values.
However, as the company grows larger, values will be diluted quickly.
I saw a video on Tiktok. The secretary told Mr. Wang that he found a sale and took a 200,000 rebate from the customer.
Mr. Wang asked, how many achievements did he bring?
The secretary said 20 million.
President Wang said, “It’s okay, let him take it.” Give him another BMW. Have a bigger mind and a big account. When the water is clear, there will be no fish.
After watching this video, I feel sick all over.
The harm of taking kickbacks or even bribery is not a matter of how many, or once you open your eyes and close your eyes, it will inevitably lead to accumulated problems.
Everyone will see that it is okay for him to take 200,000, but I should be fine with 50,000.
It’s okay for him to take 50,000, so I can take 10,000.
In the end, more than half of the company may be taking kickbacks or even bribes.
When Mr. Wang found out that the company was losing money, he planned to eliminate this behavior and found that it was impossible to do so.
Because the so-called purge is to expel everyone.
If it was really cleared, the company went bankrupt.
Therefore, the problem is not that the water is unclear, but whether the water is poisonous?
The red line is the red line. A hot stove is a hot stove.
You must not touch it, and you will be punished severely if you touch it.
This is keeping the bottom line.
5. Award results
Finally, it is the award result.
The result is unshakable.
Only after completing the result can you get the corresponding reward.
Some people say that I have no credit and hard work.
But I’m sorry, we only reward credit, not hard work.
This is the award result.
Only when the result is unshakable, can we ensure that everyone values the goal truly.
Final words
Set goals. Carry the goal. Watch the process. Keep the bottom line. Award results.
With these 5 steps, the team will form an efficient collaboration network.
Everyone walked forward with their own responsibilities and handed their backs to each other.
This is an efficient collaboration mechanism.
